Chapter 08

The 12-week launch

Twelve weeks, one person, about £420 of spend plus whatever a solicitor costs. The plan is arranged so that the thing most likely to kill the business is confronted in week one, not month six.

The shape of the quarter
  • Weeks 1 to 3: make it postable and make it legal enough to post. Nothing goes out until the landscape print product is tested and a privacy notice is live.
  • Weeks 4 to 6: fifty demos. £104 of postage. The only experiment that matters.
  • Weeks 7 to 9: convert, and start the agency conversation. Ten paying or comped installers, and one written approach to an agency group or CRM vendor.
  • Weeks 10 to 12: one supplier trial and a decision. Either the response rate justifies the next quarter or it does not, and the number tells you which.
The one rule that governs the whole quarter. No pack is posted to a member of the public in an installer's name until that installer has agreed in writing. Demos go to installers. Real packs go to homes only for a paying or comped customer who has said yes. This is not a legal nicety, it is the difference between marketing and impersonation.

Weeks 1 to 3: make it postable

Weeks 4 to 6: fifty demos

The number this buys. At the end of week 6 there is a measured reply rate for a physical demo pack sent to a UK installer. Nobody has that number, including every competitor in chapter 02. It is the foundation of every forecast afterwards and it cost about £110.

Weeks 7 to 9: convert, and open the agency conversation

Weeks 10 to 12: one supplier trial and a decision

The decision at week 12, written down in advance

Deciding the threshold after seeing the data is how a founder talks himself into another quarter. Here it is, in advance.

Outcome after 50 demosWhat it meansWhat happens next
5 or more paying subscribersThe channel works and the price is rightDo nothing else. Send 200 more demos next quarter and build only what paying customers ask for.
2 to 4 payingThe channel works and something in the offer does notChange one variable, not three. Most likely the listing choice or the band. Send 100 more.
1 paying, several interestedThe product is believed and not boughtThe blocker is usually operational: nobody at the firm will post them. Look hard at that before touching the price.
0 paying, replies but no interestThey like it and do not want itStop selling to installers. The supplier-funded model in chapter 07 is the remaining thesis, and it should be tested directly.
0 replies at allEither the packs are not arriving or the demo is not landingPost ten to people you know and watch them open it. Do not send another fifty until you understand why.
Any angry reply about the photographsChapter 10 arrived earlyStop the batch, answer it honestly, and bring the agency conversation forward. One of these is worth more warning than ten polite refusals.
